Dear All,
In my company, we have a web designer who always comes late to office, Since my joining(now its almost one year) I have tried many techniques to make him come office on time..like salary deduction, deducting marks from his performance..but he is not improving himself..do suggest some creative ideas to make him punctual..
Thanks!

Why are you tolerating this employee for the last 1 year ? In all probabilities he is suffering from "indispensable" complex. Which means he feels he is unreplaceable in the organization and hence he can do and get away with whatever he wants. Hence your failure to change his indiscipline.
You need to talk to your management and put him on official notice of 2 months. Use the time to hunt his replacement. If he improves, keep him or simply replace him at the end of his notice period.

Hi Navneet,
Thanks for your quick reply..I spoke to management..but I don't know for what reason they are keeping him in the company..every time they will say just give one more chance to him.

That's exactly the point. They are unsure if they will get his kind of skills at the cost he is coming to them at. hence the tolerance. Sorry Mandeep but there is little you can do in this case. HR is helpless if their proposals or initiatives are not driven / supported / cemented by the management.
Another thing you can attempt as a last resort is to review the attendence of everyone. Select hose who regularly come late and then project it to the management that it is because of our inability to check the web designer that the indiscipline is increasing and could affect the image of the organization or you could introduce the concept of Flexi Timings.

Dear Mandeep

Punctuality and attendance is the most nagging problem in the industry. It is not always paying to adopt a strict disciplinary approach to deal with it.The way your management is kind to his conduct, it suggests that there may be some positive side of him like comleting his responsibilities without much headache for the management and therefore they are not willing to dispense with him or it may be that they may not be willing to incur again higher hiring costs of a web designer.

However, I suggest the following method.

1) There may be various reasons for an employee to come late. Some may be silly like being lazy but there may be also some justifiable causes like ailing family members who need some attention or a family problem or inconvenient location of office from his house which is also an important factor in cities like Mumbai.

2) Call the employee and ask him as to why he is comimg late regularly and hear him first.

3) If he has some genuine problems, think of solutions where by you can have a win-win solution, for example you can alter his working hours or asking him sitting late for compensating for the late coming etc.

Dear SaiKumar,
I discussed these things with him many times. He directly says that he is lazy and i have offered him flexible timings also like when he is asked to come at 9 am he will come around 9:30..if i call him at 9:30 am he will come at 10 am.He don't have any genuine reason for this late coming.
Thanks!

Dear Mandeep,
Once again discuss the matter with your employee in a gentle way and explain him why it is a problem, You can explain that it hurts the morale of the office by letting his coworkers see that he skirts the rules, while they are doing their part to obey them.
If your gentle talk and reminders don’t do the trick, begin documenting the employee’s tardiness, issue him a warning letter. This is always a good way to wake someone up a little. If it continues, write him up again and have your seniors to have a discussion wth that employee.
If nothing has changed, have a discussion with your management along with the related documents like attendance report and copy of the warning letters issued. If you have the power, let him go out of your organization.

Dear Mandeep,
I just read you all problem your are facing form last few months. I will suggest you that
1) Firstly issue a circular for all employees that only 3 late coming will allow in sever case after information in hr or to your senior and if u will be late more than 3 days in a month than deduction will happen form your salary.
2) Than issue a late coming latter on every late coming to all and take a special care to that person.
3) And if he came late more than 3 time than deduct a half day salary on every late coming and also issue a late coming latter regularly. ( don't forget to keep a receiving copy of late coming latter).

Dear Mandeep
Find out secretly his interest. Give some interesting work load of his choice related to the office/organization. And see the change. As management wants to retain him find out his skills apart from web designing and try to implement the same thing in web designing. Try out this way. He may improve. Try the ways positively. Ok.
Regards.
Abhinandan.
